The most vital step is acknowledging that management is not simply a higher level of the same job, but an entirely different career. We often see the absurdity in hiring a pilot just because they were an exceptional aircraft engineer, yet in the corporate world, we do this with the most talented software engineers and accountants every single day. To assess readiness, we have to look past their ability to solve problems quickly or make fewer mistakes than their peers. Instead, we must determine if they are willing to give up the very tasks that made them successful in the first place. A manager’s new definition of success is no longer their own output, but how they empower others to produce excellent work. It is a profound shift from having all the answers to knowing which questions to ask to help a team grow.

Why do so many companies fall into the trap of using past performance as the primary metric for leadership potential, and what are the hidden costs of this “backward-looking” approach?

Business has developed an unusual and expensive habit of treating management as the natural reward for individual success, which is fundamentally logical but practically flawed. Research shows that organizations frequently promote people based on their “yesterday” performance rather than their “tomorrow” potential, such as promoting a top-tier salesperson into a leadership role despite no evidence that sales skill predicts coaching ability. When this happens, the organization suffers a double blow: they lose an outstanding, indispensable specialist and gain an inexperienced, often frustrated manager. It is very much like selecting a football manager purely because they were the team’s best striker. While the environment is the same, playing and coaching are different professions, and failing to see that distinction creates a cycle where we blame the individual for a systemic failure.

New managers often struggle with the urge to step back into their old “doer” roles. What does a successful transition look like in terms of day-to-day behavior and mindset?

The transition is a difficult, almost physical shift where the manager’s calendar undergoes a radical transformation. Instead of hours of deep, focused work on interesting technical problems, their day becomes a series of one-to-one meetings, recruitment discussions, and sometimes uncomfortable performance reviews. Many new managers feel the urge to step in and rewrite an employee’s work or make the final decisions themselves because it feels productive and safe. However, a successful transition means embracing the irony that you must stop being the person who solves the problems. You have to learn to trust your team with autonomy, provide meaningful feedback, and measure your success by how often the team succeeds without needing your direct intervention. It requires the emotional maturity to find satisfaction in the team’s ownership rather than your own personal spotlight.

If management shouldn’t be the only “prize” for high performers, how can organizations restructure career paths to keep specialists engaged?

For decades, the corporate career ladder has had only one destination, which forced people who love designing products or analyzing data to leave the work they enjoy just to progress. Forward-thinking organizations are now breaking this mold by creating specialist career pathways that reward technical expertise as generously as leadership roles. These organizations recognize that influence and impact do not always require having direct reports or managing a budget. By providing opportunities for specialists to grow, earn more, and gain prestige without being forced into management, firms see higher engagement and productivity. It allows employees to align their careers with their actual strengths, ensuring that the person who loves software engineering stays in the code where they provide the most value, rather than becoming a miserable administrator.

What is your forecast for the future of organizational leadership and how we define professional growth?

I believe we are entering an era where management will finally be treated as the distinct profession it truly is, rather than a trophy for tenure or sales records. Organizations will increasingly use data and HR analytics to identify leadership potential early, looking for traits like empathy and the ability to foster autonomy rather than just looking at a leaderboard of metrics. We will see the death of the “single destination” career ladder, replaced by a more fluid structure where expertise is valued just as much as oversight. My forecast is that the most successful companies of the next decade will be those that stop making the expensive mistake of losing their best specialists to mediocre management roles. They will build cultures where moving into leadership is a choice based on a passion for people, not a requirement for a higher salary.
